Defending Your Roster: How to Keep Competitors from Poaching Your A-Players in Q4

September 29, 2026

It is September 29th. Q3 is officially coming to a close.

If you are an executive in the Commercial MEP and Customized Manufacturing industries, you are probably feeling pretty good right now. The summer fires are out, your leadership team survived the rush, and you are shifting your focus to end-of-year revenue targets.

But while you are looking at spreadsheets, your competitors are looking at your organizational chart.

The “Fall Hiring Surge” is in full swing. Right now, aggressive companies and executive recruiters are actively dialing the cell phones of your best Service Managers, Lead Estimators, and Sales Directors. If your top performers were frustrated, overworked, or underappreciated this summer, they are absolutely taking those calls.

Hope is not a retention strategy. If you want to keep your leadership bench intact for 2027, you have to play defense. Here is how to lock down your A-players before a competitor steals them.

1. Conduct the Pre-Emptive “Stay Interview”

Do not wait until the annual performance review in December to ask your top producers how they are feeling. By December, the recruiter has already placed them somewhere else.

  • The Strategy: Schedule a 1-on-1 with your critical leaders this week. This is not a project update—it is a “Stay Interview.”
  • The Action: Ask them directly: “You carried a massive load for us this summer. What were the biggest bottlenecks that frustrated you, and what resources do you need from me in Q4 to ensure next year is smoother?” Listening to their frustrations before they have a foot out the door neutralizes the pitch of a poaching competitor.

2. Make Good on the “Summer Promises”

During the chaos of July, did you tell your Operations Manager, “Just get us through the summer, and we will hire you an assistant in the fall”?

  • The Reality: It is the fall. If you have not started interviewing for that assistant, your Operations Manager assumes you lied to them.
  • The Action: Competitors poach top talent by promising the operational support that their current employer failed to deliver. If you promised software upgrades, schedule flexibility, or support staff to keep someone motivated in July, you must deploy those resources immediately in Q4.

3. Establish the “Financial Anchor”

If a competitor is wooing your top Sales Executive with a higher base salary right now, you need to remind them of the financial momentum they have built with you.

  • The Strategy: Clearly communicate their year-end payout projections now, not in late November.
  • The Action: Sit down with your revenue generators and outline exactly what their Q4 bonus or commission check will look like if they finish the year strong. Creating a concrete, visible financial anchor makes it incredibly difficult for a competitor to convince them to walk away from the pipeline they have already built.

The Bottom Line

Your A-players are your most valuable asset, and the market knows it. If you assume their loyalty is guaranteed just because the busy season is over, you will be scrambling to replace them by Halloween. Defend your roster today.

Did a competitor already poach your top performer? If you just lost a key player to the fall hiring surge, you need to backfill the role immediately to protect your Q1 revenue.
